A Bigger Pipeline Won't Fix a Broken Buying Process.

Deals stall, forecasts slip, and the answer in the board meeting is always the same: we need more pipeline. But if good opportunities can't get through the door, pouring more of them in just builds a bigger queue. Most scale-ups don't lose to competitors. They lose to buyers who never decide. The queue at the door

A Bigger Pipeline Won't Fix a Broken Buying Process.

Picture a group of shoppers at a doorway, bags in hand. They want to come in. They’ve done the research and agreed there’s a problem. And the door is held shut by a lock the size of a small car.

That lock is your buying process. It’s the proposal nobody can explain internally, the business case left to the buyer, the security review that starts in week ten, and the pricing that needs three calls to understand.

More pipeline doesn’t open that door. It just lengthens the queue.

Your biggest competitor is “no decision”

Matt Dixon and Ted McKenna analysed about 2.5 million recorded sales conversations for their book The JOLT Effect. They found that 40 to 60% of deals are lost to no decision. The buyer agrees there’s a problem, sits through the demo and then does nothing.

The surprise is why. Preference for the status quo explains less than half of those losses. The bigger cause is fear: buyers worried about making the wrong choice, buying too much or failing to get the value they were promised.

That’s a founder’s problem, not just a sales problem. Every stalled deal is acquisition money already spent, sales time already invested and a forecast already promised to the board.

Buyers barely spend time with you

The second constraint is attention. Gartner found that B2B buyers spend only 17% of their buying time meeting potential suppliers. Split that across three vendors and you get roughly 5% of their time.

The rest happens without you: in internal meetings, in spreadsheets and in conversations between people you’ve never met. Your champion has to sell for you in those rooms, often with a deck written for someone else.

If your process depends on getting every decision-maker on a call, it’s already broken.

Where buying breaks down

The lock is usually made of the same parts.

  • No business case. The buyer is left to justify the spend themselves, in a language finance doesn’t speak.

  • A champion with nothing to share. Your best contact can’t explain the value simply to the people who weren’t in the room.

  • Risk nobody addresses. Implementation, security, adoption and cost questions arrive late and slow everything down.

  • Too many options. Complex packaging and endless customisation make a simple yes feel risky.

  • A process built for you, not them. Stages track what sales has done, not what the buyer needs to decide.

What a stuck process costs you

The costs don’t show up as one big number. They hide in the forecast.

  • Longer sales cycles. Revenue lands quarters later than planned, and cash planning suffers.

  • Lower win rates. Good opportunities die quietly instead of closing.

  • Discounting. When buyers hesitate, price becomes the lever, and margin pays for the missing confidence.

  • Wasted acquisition spend. Every lead you paid to create and then lose to indecision raises your real cost of growth.

You can’t hire your way through the door

Here’s the talent maths again. The usual fix is more salespeople. But a broken process makes every new seller slower too.

Unblocking deals needs a different mix of skills: deal strategy, value and business case design, sales enablement, product marketing, pricing and packaging, and revenue operations. A scale-up might have one of these people, usually stretched across everything else.

So the work falls to the founder. Most founders can close a deal brilliantly themselves. Far fewer have the time to build a buying process the whole team can repeat.

What a CONVERT squad does

The CONVERT squad looks at your pipeline from the buyer’s side, finds where deals stall and removes the friction.

  • Deal diagnosis: win, loss and no-decision analysis that shows where and why good opportunities stop.

  • Buyer enablement: business case tools, champion kits and proof that help buyers sell internally when you’re not in the room.

  • De-risking the decision: clear implementation plans, phased options and answers to risk questions before they’re asked.

  • A process built around the buyer: stages, mutual action plans and deal reviews tied to the decisions buyers need to make.

Your team keeps the playbooks, templates and deal review rhythm, so every seller you hire next starts with a door that already opens.
